How to Manage Field Sales Reps: 7 Proven Methods

A practical guide for distributors: routes, visit check-ins, KPIs, in-app orders and reports. How to see what your sales reps are doing without constant phone calls.

Field sales reps are a distributor’s main source of revenue, and at the same time the least transparent part of the business. Management sees the monthly result but doesn’t know how many stores a rep visited, why orders from a key account dropped, or where time is being lost. Here are seven methods that let you see your reps’ work every day, not just at the end of the month.

1. A visit plan instead of “I’ll drop by my usual stores”

Control starts with a plan. Every rep needs a daily route: which stores, in what order and for what purpose. Without a plan, you can’t tell a bad day from bad work.

  • Assign each rep a customer base and a visit frequency.
  • Build routes so that key accounts are visited regularly.
  • Review routes once a month based on sales results.

2. Visit check-ins at the store

A plan only works if you can see what actually happened. A check-in in the mobile app shows that the rep really was at the customer’s store and gives management a picture of the day without a single phone call.

3. Orders are placed in the app, not in a messenger

An order sent as a message has to be re-typed. That means wrong items, wasted operator time and “but I sent it to you” arguments. When the rep places the order in the app, from a catalog with current prices and stock, it goes straight into the system and to the warehouse.

4. KPIs that reps can see for themselves

A rep who can see their own target and actuals works differently. Good KPIs for a sales rep:

  1. Sales target achievement.
  2. Number of visits and active customers.
  3. New customers for the period.
  4. Average order value and presence of key SKUs.
  5. Return rate.

What matters is that the numbers update as the work happens, not in a report a month later.

5. Customer balances before a new order

A rep who doesn’t know about a customer’s debt keeps shipping. Show the outstanding balance right on the customer card: the rep will discuss payment before placing a new order, and receivables stop growing unnoticed.

6. One set of prices, discounts and promotions

If customer terms live in the rep’s head, control is impossible. Discounts, bonuses and promotions should be set up in the system and applied to the order automatically. Then management knows that every rep is selling on the agreed terms.

7. A weekly data-driven review

Control isn’t surveillance. It’s a regular conversation about the numbers. Once a week, review with each rep:

  • target progress and trends with key accounts;
  • missed visits and the reasons for them;
  • customer balances and payment agreements.
